Two weeks. What is actually being bought or sold, who decides, and what the case has to prove. This often changes the question.
Shared infrastructure for financial markets
Forty years of settlement systems, risk engines and half-finished projects sit under every trading floor. We work out which layer is costing you money, and what it takes to cut through it.
What we do
Some problems cannot be solved by one company buying software. Reconciliation, provenance, credentials, settlement — these need a shared standard or a shared utility, and someone has to design it and persuade the industry to adopt it.
That is our work. We have done it for tokenised gold, physical aluminium, securities finance data standards, seafarer credentials and real-world assets. The method is the same each time.
Post-trade & data standards
Every break you investigate, every affirmation you chase, every regulatory field you map twice comes back to one thing. There is no shared, machine-readable description of what happened. The industry built a whole operational discipline around not having one.
The Common Domain Model fixes that — but only for firms that treat it as a commercial programme, not a data project. It needs a consortium, a sequence, and a business case that survives a CFO.
We know this one from the inside. We proposed extending the derivatives CDM into securities lending and repo, and took it to ISLA and ICMA. Both adopted it. The CDM is now open-source at FINOS and underpins regulatory reporting.
Tokenisation & digital assets
Tokenised funds trade at scale. Collateral mobility is a board topic. Settlement in tokenised cash is being planned, not debated.
What has not kept up is commercial capability. Most firms here have good product and a sales approach that cannot navigate a bank, where the buyer is not one person but a group across trading, treasury, risk, operations, legal and technology — each with a separate reason to say no.
We have sat on both sides. At a regulated issuer we ran growth for a tokenised gold token, designed institutional use cases for collateral and structured products, and led AUD stablecoin work with two Australian majors.
Risk computation · with technology partners
XVA, margin and capital analytics across a full portfolio are among the heaviest calculations in finance. On conventional grids they need large compute estates, run overnight, and answer too late to change a trade. Meanwhile the quant team spends its time on plumbing instead of models.
We work with technology partners on commercial strategy and market positioning for leading-edge pricing and risk solutions — frameworks that vectorise calculations for parallel hardware such as GPUs, and that have been used for entity-level XVA and margining, model risk, reverse stress testing and wrong-way risk. The technology is theirs. Our job is taking it to market, and helping institutions judge whether the case stacks up.
Real-world assets
The same problem repeats across illiquid asset classes. The asset produces genuine value. There is real appetite for exposure to it. Between the two sits no instrument, no price discovery and no route to the investor.
We design the product, the commercial model and the path to market. Work to date covers four asset classes.
Market entry & commercial leadership
A new relationship at a tier-one bank is a two-year problem for most vendors. The buying group spans functions that do not report to each other, procurement runs to its own calendar, and the incumbent has an eighteen-month head start on every objection.
We work as a part-time commercial function: set the market entry thesis, build the buyer map, shape the pitch, and open the first conversations in person. Engagements are scoped, time-boxed and priced on deliverables.
Cost reckoner
We publish no industry benchmarks, because the only figure that matters is the one inside your own business. Put your assumptions in and see what they add up to. Nothing is stored or sent.
How we engage
Two weeks. What is actually being bought or sold, who decides, and what the case has to prove. This often changes the question.
A written market entry or adoption thesis: segments in order, the buyer map, the objections, the sequence. This is the deliverable.
We make the first approaches ourselves. Warm routes where they exist, a clear point of view where they do not.
Engagements end. We pass over the map, the materials and the relationships, and write down what we got wrong.
Track record
The Field Effect / Delta Capita
Proposed extending the derivatives Common Domain Model into securities lending and repo. Built the case and took it to ISLA and ICMA. Both adopted it. The CDM is now open-source at FINOS and underpins regulatory reporting across derivatives, fixed income and securities lending.
The Field Effect / Delta Capita
Twelve new investment bank relationships opened, progressed and closed personally, structured as entry engagements into longer advisory and managed-service work.
GFT · Project Jupiter
An alternative to the LME warehouse system, built with the largest global aluminium producer by capacity. Full ex-works lifecycle modelled through logistics and storage, an Ethereum smart contract for provenance, a map-based interface, and a shared-ownership utility structure. Not taken to market after a change of sponsor; still used as proof of capability.
Paxos Trust Company
Doubled token value for a tokenised gold product. Designed institutional use cases across collateral, ETF alternatives and specie legal tender. Ran AUD stablecoin work with two Australian majors, proposing a single coin issued by a neutral third party against member bank balance sheets.
GFT · RBS
Won and delivered an engagement re-engineering Ethereum code for scalability in a SEPA aggregator. RBS later donated the codebase to R3 and Corda.
Bridgefort Maritime
During the pandemic, crews were stuck at sea because no industry-wide record of vaccination or certification existed. Built the data model, an Ethereum proof-of-concept wallet, and a co-owned shared service for shipowners. Strong support from crewing functions; never funded.
Who you work with
Waterstone is a small practice. Engagements are led personally, which puts a deliberate limit on how much we take on at once.
Julian has spent twenty years selling complex technology into capital markets — trading and risk platforms, post-trade, reconciliation, regulatory reporting and CDM — and a decade designing shared infrastructure for asset classes that lacked it. The combination is the point: understanding the product, and being able to navigate a bank that buys slowly and by committee.
Based in Kent, thirty to forty-five minutes from the City. Works in English and French.

If you are building something institutional and cannot reach the buyer, or deciding whether a piece of infrastructure is worth adopting, a first conversation costs nothing and usually takes half an hour.
